Lesson 77 — Where Do We Want to Be in a Year?
1. Before You Start
- 区分长期方向、阶段里程碑和当前下一步;
- 用将来进行时说明未来某个时点预计正在进行的状态;
- 用将来完成时说明截止某时预计已经完成的结果;
- 给目标设置成功指标、复查点和停止条件;
2. Main Conversation
A useful one-year goal describes what will be known, not just what will be bigger
Owen and Rosa meet before the café opens. They have received several after-hours booking inquiries, but they do not yet know whether evening use would support the business without weakening daytime service or staff recovery.
Part A — Defining the destination
Owen: A year from now, I don’t want us simply to say that we stayed busier. I want to know whether limited evening bookings can support the café without weakening the daytime service people already rely on.
Rosa: Then the destination is not “open more evenings.” It is “reach an evidence-based decision about a limited evening option while protecting the core business.”
Owen: Exactly. What I need you to understand is that stability counts as success too. If the evidence says evenings create too much strain, choosing not to expand would still be a useful result.
Rosa: Good. Otherwise every milestone will quietly assume growth is the answer. What would we need to have learned by this time next year?
Owen: We’ll have compared genuine demand, direct costs, staff capacity and the effect on the following morning. We’ll also have recorded why groups chose us or decided not to book.
Rosa: And at that point, we’ll be using one of three clear models: no evening bookings, occasional bookings under strict conditions or a small recurring schedule.
Owen: I like that. We are not promising the third model. We are promising that the choice will be based on more than a few enthusiastic messages.
Rosa: A year from now, we want to be able to explain the decision to staff in one page: what we tested, what happened, what we learned and what we will do next.
Owen: Can we agree that staff recovery is a success measure, not a problem to discuss after the financial numbers?
Rosa: Yes. If people are regularly arriving tired for the morning shift, the plan is off track even if every evening slot is booked.
Part B — Working backward to milestones
Rosa: Let’s work backward. By the end of the first month, we’ll have classified the inquiries we already receive instead of asking customers to complete a new survey.
Owen: That keeps the first step light. We’ll be recording group size, preferred day, requested service and whether the inquiry became a booking somewhere else.
Rosa: By month three, we’ll have drafted a small pilot with a budget ceiling, staffing rule, limited menu and clear stop conditions. Drafted does not mean approved.
Owen: Right. During the next stage, we’ll be checking the proposal with the people who would actually work the shifts, not just with customers who like the idea.
Rosa: If a pilot is approved, by month six we’ll have completed enough trial evenings to compare setup time, service time, cleanup and next-morning impact.
Owen: If it isn’t approved, we’ll have documented why and what evidence would justify reopening the question. A “no for now” should not disappear into memory.
Rosa: Our final milestone is a decision review. We’ll know we’re on track when each stage produces a record that the next stage can actually use.
Owen: From now on, let’s label every item as a goal, milestone, assumption or decision. That should stop a possible idea from appearing on the schedule as a commitment.
Rosa: I’ll turn this into a one-page roadmap. Let me finish the first draft before we debate individual menu items; otherwise we’ll solve details before agreeing on the destination.
Owen: Agreed. The first milestone is not an evening event. It is a reliable picture of demand and capacity, ready for a proposal discussion in four weeks.
One-year roadmap draft
| Time | Expected state | Evidence produced | Decision status |
|---|---|---|---|
| end of month 1 | inquiries classified | demand and service-request log | exploration only |
| end of month 3 | bounded pilot drafted and checked with staff | cost, staffing, menu and stop-condition sheet | not yet approved |
| by month 6 | approved trials completed, or non-approval documented | operating observations and staff feedback | depends on meeting decision |
| by month 12 | one of three operating models selected | one-page evidence and decision record | final internal choice |
Check the story
- Why does Owen reject “stay busier” as the goal?
- What three possible operating models do they name?
- Which non-financial measure must be considered from the beginning?
- What will they have completed by the end of month one?
- Why does Rosa repeatedly distinguish a draft from approval?
- What is the actual first milestone?
Where do we want to be in a year?
4. Read, Notice, Understand
A year from now, we want to be able to explain the decision.
By the end of month one, we’ll have classified the inquiries.
During the next stage, we’ll be checking the proposal with staff.
5. What People Actually Say
1. A year from now, we want to be …
A year from now, we want to be making decisions from a reliable demand record.
2. By the end of …, we’ll have …
By the end of the first month, we’ll have classified the existing inquiries.
3. At that point, we’ll be …
At that point, we’ll be comparing three possible operating models.
4. Our first milestone is …
Our first milestone is a reliable picture of demand and capacity.
5. We’re aiming to … by …
We’re aiming to finish the staff review by the end of month three.
6. We’ll know we’re on track when …
We’ll know we’re on track when every stage produces a usable record.
Don’t Say It That Way
|---|---|---|
| We’ll definitely be open every evening next year. | 把探索写成保证 | A year from now, we want enough evidence to choose an operating model. |
| Our goal is growth. | 无范围、无衡量标准 | Our goal is to test whether limited bookings can add value without weakening daytime service. |
| By month three, we’ll approve the pilot. | 在审议前预设批准 | By month three, we’ll have prepared a pilot for a decision. |
| Staff can cope somehow. | 把承载能力推迟处理 | Staff recovery will be one of the success measures from the beginning. |
6. Grammar in the Scene — Future Continuous and Future Perfect
1. 将来进行时:will be + -ing
In month three, we’ll be checking the proposal with staff.
2. 将来完成时:will have + past participle
By month three, we’ll have drafted the pilot.
3. by与during / at的视角不同
- By Friday, we’ll have reviewed the figures.(周五前完成)
- During Friday’s meeting, we’ll be reviewing the options.(周五会议期间正在做)
- At five, we’ll be writing the decision record.(五点时正在做)
If a pilot is approved, by month six we’ll have completed the trials.
必要时使用aim to / expect to / if approved限定。
- By the end of the month, we’ll ______ the inquiries. (
have classified / be classifying) - During the staff review, we’ll ______ the workload. (
have compared / be comparing) - At that point, we’ll be ______ three options. (
consider / considering) - If the pilot is approved, we’ll have ______ four trials by June. (
By May, we’ll launch the evening program. - 用
We’ll know we’re on track when …
7. Sound Natural —
A YEAR FROM NOW, / we want to be making an EVIDENCE-BASED DECISION.
By the end of MONTH ONE, / we’ll have CLASSIFIED the inquiries.
IF a pilot is approved, / we’ll have completed the trials by month six.
A year from now, we want to know which model is sustainable.
By the end of the month, we’ll have classified the inquiries.
During the next stage, we’ll be checking the proposal with staff.
We’ll know we’re on track when each stage produces usable evidence.
8. Practice
- Owen defines success as opening every evening.
- The roadmap includes the possibility of not expanding.
- Staff recovery will be considered only after revenue.
- The month-three document is an approved schedule.
- A non-approval should still be documented.
- The first milestone is a reliable demand-and-capacity picture.
B. Goal / Milestone / Activity / Measure
- classify current inquiries;
- know which operating model is sustainable;
- check the draft with staff;
- next-morning fatigue remains within the agreed limit;
- write a one-page decision record;
- compare setup and cleanup time.
C. Future continuous or future perfect
- By Friday, we ______ the current requests. (
review) - At ten on Friday, we ______ staff comments. (
discuss) - By month three, we ______ a cost ceiling. (
set) - During month four, we ______ whether the conditions are workable. (
test)
D. CH449/CH451/CH452近R
A possible pilot has appeared on the staff calendar as if it were approved.
What I need you to understand is … / From now on, … / Can we agree that …?
E. 阅读:roadmap review note
The roadmap has a clear destination, but two labels need attention. “Launch” appears before any staff decision, and “successful evening” is defined only by whether a group books. Replace “launch” with “prepare for decision.” Add staff recovery and next-morning readiness to the success measures. Keep the month-six branch conditional: it applies only if a pilot has been approved.
回答:
- Which word creates a false commitment?
- Which measure is missing?
- Which branch must remain conditional?
- Write the two requested revisions.
- one-year destination;
- first milestone;
- what will have been completed by a deadline;
- what will be happening during one stage;
- one success measure;
- one condition that prevents false certainty.
9. Make It Yours
只写四行:destination / first evidence / decision point / final review。
